I have to give your way a try. I also find that a short backswing improves contact consistency. Last round I played I just shortened the swing until I hit the ball well and swung that length the rest of the round. It felt about 33-50% of my range of motion but I did not develop a 'solid' checkpoint.

It is also the case for me that whatever point I 'think' I'm reaching in the backswing, video shows I am actually going past that point.
