I agree with you, effortlessness and spontaneity are emphasized in the teachings. This can also be seen time and again if one goes to source documents like Lahiri's letters posted at the excellent Yoganiketan website. The problem with the over-focus on Kechari is that it can introduce such effort into the practice that it obsures the essence of the Kriya experience, i.e. the attainment of tranquilty, or paravastha. Here is a letter from Lahiri's 'Patravali,' clearly de-emphasizing technique and emphasizing instead the importance of effortless and attainment of tranquilty:

Disciple's letter:

You had advised me that I no longer needed to do Yonimudra; that I should 28 Second Kriya and the full number of Third Kriya. But whether I should do chakra japa of 432 omkar and dividing by six at the Kutastha meaning x x x x x x - whether I should do 432 japa in that - I forgot to ask You.

Sri Guru's (Lahiri Mahasay's)reply:

What comes easily and without strain, that you should do. When tranquility comes, do not disturb that by doing pranayam or any other Kriya.

And here is another letter specific apparently to Khechari, whereby the disciple seemingly could not achieve Khechari by any willful self effort on their part, but Kechari apparently occurred naturally as the result of performing Kriya:

My tongue does not go up most of the time that I try. After I finish the First Kriya suddenly it goes up and as per your instruction, I completed 200 Second Kriya. I only sit in the asana; You are the Lord who does everthing.

Guru's answer: Good.
