Sometimes the karma that needs to be worked out is too much simply to be taken on by the Guru, in which case the devotee needs to take on some of that karma by himself to mitigate it. An example of this occured in the life of the SRF monk Brother Turiyananda, where his face was badly bruised after being dumped onto a reef while swimming. He asked Daya Mata why it happened and she replied that it was because of some bad things he had done in a previous incarnation.

Practicing one's sadhana while surredndering to Guru will mitigate karma to a great extent. If sometimes it happens that the karma has to be worked out to a degree by the disciple, it will not be beyond that disciple's ability to handle it. Such is the grace of Guru and His unending, unconditional love!
